Rebuilding a Player Piano Pump

I am in the process of overhauling a player pump and need some
advice.  How best can the cloth be removed from each bellows?
This is thick rubberized cloth and it is weld-glued to the wood.
It is the original covering.  Please let me know the group's
method of removing the old bellows cloth.
