Piano Action Problems in Kohler & Campbell Player

Has anyone else seen a 1920s era Francis Bacon (Kohler & Campbell)
stencil player piano with absurdly long hammer travel and keydip?
My 1927 Francis Bacon, I discovered earlier this year, has about
a quarter inch too much hammer travel to the string and the keydip
is 7/8 of an inch. There's really no way to regulate this properly
because the stack would have to be raised even more than it already
has, and frankly I don't intend to, but I'm curious if anyone else
has had this happen to them with one of these players?
Note that on my piano the hammer rail seems to be laid back too far
even though the felt bushings on it aren't worn down in the least.
(And the stack was sitting too low in the piano already and had to
be shimmed, which makes me wonder if the whole keybed collapsed or
something; it's odd!)
I wonder if this is the case in all Kohler & Campbell uprights or
if mine was just messed with somehow.
