Pratt Read Pouches

I am currently in the final stage of a Pratt-Read stack rebuild, and I
think I may have made a pretty big mistake.  The old pouches were made
from one piece of very thin leather stretched over all of the inside
valves.  My Standard stack (a previous rebuild that works great) had
individual pouches instead of this one piece unit, and so I replaced the
pouches in this unit with the individual punched style from PPCo.  

Have I done a bad thing here?  Should I pull these off and replace with
the one piece thin style?  The repetition when playing seems very sluggish
and it takes quite a lot to get the unit to play.  The outside valves
were also sealed with this very thin leather, and I replaced it with a
thicker leather.  Could this also be some of the problem?  Thanks in
advance.
