Early Wurlitzer Ratchet Wheel Snare Drum Action

Hi everyone:  I have a customer with the very first Wurlitzer 125 band
organ ever made.  The leather drive wheels on the ratchet wheel snare
drum beater are slipping.  What can be done to make them not so smooth
and make the mechanism work again?  Is there some sort of leather
dressing, or light sanding?  Thank you!
